Odoo Implementation & Migration Guide for Construction Industry

Right now, as per my experience in the construction industry, i see them facing a lot of challenges and to name some would be like advancements in technology, ever evolving complexities within projects, rise and fall of the conditions in the market. So, let’s us be clear on this they will have to basically adapt to these changes otherwise it would be unfavorable for them. So, they must act now and include new agile practices, leverage the technology, and implement new business models to thrive in the ever evolving construction market.

Now, if we talk about the operations within the construction industry they are often delayed and there are many reasons for that, like – there is an involvement of multiple stakeholders who do not know hat is actually happening on the site, operations data is scattered on disjoined systems, along with complex time lines for the projects. And here, we have usually observed that the scattered data is usually the culprit due to reason that the workforce still relies on the spreadsheets for budgeting, clients are tracked through standalone CRMs, and work schedules are manual when it comes to site operations.

So, in this Odoo Implementation & Migration Guide for Construction Industry we will portray the framework on how the construction firms can proceed to implementing an integrated ERP system that allows managing various construction departments and operations like – site, finance, workforce, and much more.

Challenges faced during the implementation process

To put it in a simple way, the common challenges might include a lack of integration between the procurement, project management, and finance workflows within the construction firm. This also leads to the absence of unified data for operations that directly leads in for inaccurate forecasting and cost overruns for the stakeholders. Apart from that, if easy to use or understandable tools are not provided to the on site staff can also lead to low system adoptions. One more thing that is the misalignment the operations staff and the technical consultants.

Where do the construction firms struggle?

Well, construction firms do struggle with many bottlenecks that directly impact their operations. For example, the estimations and job costs are not setup to be linked in real time with the procurement and inventory departments directly leading to inefficiencies and financial losses. This kind of disconnection can result them to overspend, no accuracy for inventory tracking and missing opportunities for cost optimizations.

Sometimes site engineers are having issues when they have to actually update the daily progress or any type of log information reports in a digital format. This might be due to the fact that they are not digitally sound, or have less training, or are resisting the change thus leading to a delay in reporting the information and reduction in collaboration.

Also, there is a lack of transparency in vendor and sub contractor billings that in turn creates confusion or leads to disputes. This is because they need a clear visibility into the payment schedules, budgets along with financial risks so as to align their work with project’s financial goals.

One more thing to note here is non reflection of changes orders within all involved departments which can lead to delays if not done in the correct way and we need to make sure that all departments are informed and aligned on the change orders.

Problems with the traditional approach

Now, coming to the problems with the traditional approach is that first of all we should restrict the implementation changes altogether throughout the organization as this might lead to chaos if you have not already prepared it in a planned and controlled manner. So, it’s always recommended to introduce changes in the system in a phased manner or stages.

Also, we need to make sure that there is no disagreements or miscommunications with the stakeholders that can create problems through decision making and implementation process of the system.

Most importantly, we have understood that training is usually treated as a one time thing and not a proper continuous one during the implementation.

Lastly, the legacy system data is migrated without proper checks and cleansing that usually leads to high errors in the project records.

How to Implement Odoo ERP & Migrate Data Successfully

Methodology Selection

Make sure to use a hybrid model that includes Agile development for the frontend interface that will be used by the workforce staff on the site and a Waterfall model for the accounting and project control modules, thus ensuring that flexibility is provided wherever required. For sure will help you to reduce any reworks, get faster prompts from the workforce, and you can stay aligned with what is required for the core system deliverables.

Project Governance Structure

There is a need to setup a proper steering committee that will include site engineers, project managers, finance, procurement, and IT representatives. After that, we need to set up a RACI chart to make it clear who is Responsible, Accountable, Consulted, and Informed at each step of the implementation process. Hence, this will make sure that there are no delays and we have faster approvals, accountability at each level with improved cross-functional coordination.

Construction Blueprinting & System Design

For the proper construction blueprinting and system design make sure that we have mapped each and every workflow ranging from tendering to contract award, BOQ to procurement, site execution details to client billing, and mostly vendor/contractor management to Payments. This mapping makes sure that there are no functional gaps, allows us to track any issues across stages, and most importantly helps us to align the digital process with the actual workflows of the construction firm.

Start Coding and Alongside Do Testing

If there is a need to develop custom modules then it should be as per the modular design of the system with reusable components. Along side you should start unit testing and when you have completed the module go with the integration testing that can help you simulate a scenario for a project lifecycle. This will ensure that you can detect the bugs earlier, there will be less post launch issues providing you with a highly reliable system.

User Acceptance Testing (UAT)

Here, you need to involve the workforce that will actually be using the integrated system which includes site supervisors, project managers, and finance teams so that they can evaluate and report and inefficiencies in job costing workflows along with billing and approval flows. You just need to provide them with real world data and use cases from any on going projects to validate the system thereby allowing to improve the accuracy of workflows and help in boosting the long term adaptation of the implemented system.

Training

This is most important step that should not be neglected, here you must provide the training so that every one adopts to the newly implemented system –

  • The site workforce should have the training for the daily logs, checklists, and safety compliance entry
  • The people at the project office should be given training on project monitoring and regarding the gantt chart usage
  • The finance team be introduced with the training on billing and the retention tracking.

Data Migration

For the data migration you must follow the structured ETL (Extract, Transform, Load) tools so as to:

  • Cleanse project records, vendor lists, and cost data
  • Map codes from legacy systems to new chart of accounts
  • Run parallel validations for 2 weeks before going live

Time to Go-Live

for the time when you have to go live, i must say that you need to adopt a phased approach that will ensure no downtimes or business disruptions.

  • Phase 1: Vendor onboarding and procurement
  • Phase 2: Project monitoring, site reporting
  • Phase 3: Client billing and financial closures Include rollback plans for each phase.

You Are Live Now – Get Additional Support (3 Months)

Create a team that provides daily support standups, weekly feedback loops from project sites, and provide the best SLA-based resolution tracking and make sure after go live you have taken up additional 3 months support from a Odoo certified implementation partner.

Bypassing essential steps such as phased rollout, getting stakeholders on the same page, and ensuring accurate data migration can result in expensive disruptions.

Let me make this clear, if you are a construction firm and have invested in a structured ERP execution, and post go live support you for sure will see a faster ROI, improved collaboration within your company structure, and will have a good control over your construction portfolio.
